As part of a wide-ranging transformation of their business, the pharmaceutical company wanted to modernize its communications and collaboration platforms by leveraging Microsoft Teams.
A number of projects were already underway to migrate the Video Conferencing and Voice Solutions to the new platform, email into Exchange Online and data into OneDrive.
The programme was struggling to move forward, due to technical, governance and delivery challenges while business buy-in was low.
With the current systems coming to end of life, there was a growing urgency to move to the new solution whilst sustaining the business which was operating in a hybrid model of remote working and on-site
manufacturing.
Maxica Consulting took on the TEAMS Programme of work to deliver 8 projects which enabled the migration to TEAMS. These ranged from upgrading WAN links and Windows laptops, to migrating Exchange and file shares to the cloud, as well as replacing meeting room AV and telephony equipment.
The initial phase of work was to discover the current state, determine the scope of each project, confirm funding and a resource driven timeline for delivery. The delivery of the 1st Phase of the programme, TEAMS deployment with telephony across 14 sites, was required within 12 weeks.
As all the projects were directly related, a programme approach was adopted with Maxica providing the Programme Manager and Lead Technical Project Manager to prioritize, shape and govern the activities. This was supported by the formation of a Programme Steering Committee comprising of Senior IT and Business Executives.
The programme formed a Champions and Business Engagement group to gain traction with the business, using robust and consistent communications. Detailed interactive TEAMS training was delivered to all users to ensure a high level of understanding of the new technology on day 1 to sustain the business operations.
The phase 1 programme deliverables were achieved whilst working remotely, with limited resource and time to achieve the outcome. In a relative short period of time 34TB of data was moved to the cloud, 1500 mailboxes where migrated (following a detailed analysis and clean up of the environment), 1250 users were migrated to TEAMS video conferencing and TEAMS voice services. Over 600 users attended training sessions, with the other users consuming multi-language video training delivered by Maxica’s TEAMS training partner Purify Technology.
The planning, dependency mapping and strong programme leadership from Maxica provided a step change in maturity for the pharmaceutical company and enabled them to operate in a new way.
