The Requirement

The client needed to replace multiple fragmented legacy ERP systems operating across eight business areas. These systems limited standardisation, increased operational complexity, and constrained the organisation’s ability to scale.

Following a competitive RFP process, Infor ERP was selected as the target platform. The objective was to establish a modern, unified ERP environment that could be deployed consistently across business units while improving reporting, control, and operational efficiency.

Stakeholder alignment in ERP rollout

The Challenge

The primary challenge was stakeholder alignment. Each business unit was using its own systems and processes, creating resistance to adopting a single, standardised ERP platform.

Aligning stakeholders across operations, finance, IT, and regional teams required careful coordination, strong governance, and consistent delivery control. This complexity was amplified by the phased rollout model, cross-functional dependencies, and the need to keep momentum while managing change across multiple business units.

Our Approach

Programme Governance: Maxica established a structured governance model with clear reporting, escalation routes, and decision-making forums to maintain control across all phases of delivery.

Integrated Planning: We managed end-to-end planning across design, build, test, readiness, and deployment activities to keep the programme aligned and on track.

RAID Management: Active management of risks, assumptions, issues, and dependencies improved visibility and enabled timely intervention where delivery pressure emerged.

Stakeholder Coordination: Maxica acted as the central coordination layer across business teams, IT, and third-party delivery partners, helping align stakeholders behind a single target platform.

Readiness & Cutover: We supported solution readiness, test coordination, cutover planning, and transition into operations to reduce deployment risk and support repeatable rollout.

Our Solution

Maxica provided delivery management for the implementation of Infor ERP through a phased rollout model built around a Model Company, a pilot deployment, and subsequent site rollouts.

The programme established a controlled, repeatable rollout framework that standardised delivery across eight business areas. By aligning functional, technical, and vendor workstreams, Maxica helped create a scalable delivery model that supports future deployments with greater consistency and reduced risk.

Benefits

Controlled Delivery: Strong governance improved delivery predictability across complex programme phases and business units.

Stakeholder Alignment: Central coordination helped bring teams onto a single ERP platform rather than maintaining fragmented local systems.

Reduced Deployment Risk: Structured readiness, testing, and cutover planning improved confidence at each implementation stage.

Scalable Rollout Model: The client now has a repeatable deployment approach that can be used across future business unit rollouts.

Operational Consistency: Standardised ERP processes created a stronger foundation for reporting, control, and efficiency.

Why it Worked

The programme worked because governance and control were prioritised from the outset. Maxica created the structure needed to align stakeholders, manage dependencies, and maintain visibility across multiple workstreams and phases.

This disciplined delivery approach enabled the client to complete a pilot, bring one site live, and progress Denmark in-flight within a controlled rollout model. The result is a stronger platform for future ERP deployment across the wider organisation.
