The charity needed greater visibility and engagement across its change portfolio so leaders could access better management information, make more informed decisions and intervene earlier when delivery required attention. The requirement was to create a practical portfolio view that connected change activity to corporate strategy and made prioritisation easier to understand.
Portfolio information was distributed across an ITSM tool, emails and multiple documents. Available resource and data were limited, while the organisation needed a rapid route to a usable strategic prioritisation and portfolio management capability. The solution also needed to be simple enough for project leaders and team managers to adopt without disrupting day-to-day operations.
Maxica extracted available portfolio data from the ITSM tool, emails and supporting documents. The information was cleansed, structured into a single change backlog and aligned to the charity's corporate strategy. We then introduced straightforward, out-of-the-box templates for project leaders and team managers, supported by focused 30-minute Microsoft Teams training sessions to encourage consistent status updates and adoption.
The cleansed change backlog was transformed, scored and prioritised in Microsoft Power BI, turning fragmented source data into accessible management information. Maxica created a dynamic portfolio view and roadmap that allowed leadership to examine change priorities and model different portfolio scenarios. At programme and project assurance level, the solution connected dependencies, risks and issues in real time, helping teams maintain a clearer view of delivery across the portfolio.
The charity gained an interactive portfolio and prioritisation capability despite limited initial data and resource. Leadership could model portfolio scenarios to explore strategic options, while programme and project teams gained a more consistent change process and clearer data for delivery assurance. Dependencies, risks and issues could be viewed across levels, improving visibility of the relationships between strategic projects and priority operational change.
The engagement combined pragmatic data consolidation with simple tooling and focused user enablement. Rather than introducing unnecessary complexity, Maxica used existing information, structured it around corporate strategy and presented it through Power BI in a form that leaders and delivery teams could use. Short training sessions helped users adopt the process quickly, while early executive engagement demonstrated the value of clearer portfolio insight.
